AI Transformation: How to Think About It, and How to Get It Right

Most AI transformations are technology projects pretending to be transformations. That is the single biggest reason they stall.

A transformation changes how an organisation operates. A deployment changes what tools it uses. The two get conflated constantly, and the consequences are predictable. Big budgets, busy teams, and very little movement on the metrics that actually matter.

This is a Principal Consultant’s view of what separates the transformations that work from the ones that quietly fade.

Start with the operating model, not the technology

The first question is not “which model” or “which vendor”. It is “which workflow are we changing, who owns it, and what does success look like in that workflow.”

If you cannot answer those three questions in two sentences, you are not ready to choose technology. You are ready to define the problem.

This is uncomfortable for organisations that have already approved an AI budget. The instinct is to spend it. Resist. Six weeks of disciplined problem framing saves six months of expensive drift later.

The four patterns that get it wrong

Across regulated and non-regulated sectors, the same four anti-patterns dominate.

Innovation theatre. A hackathon, a centre of excellence, a press release, and no operating model change. The artefacts look like progress. The business does not change.

Platform-first thinking. Buying the tool before defining the problem. The platform then dictates which problems are tractable, and the organisation ends up solving the problems the platform is good at rather than the ones that matter.

Governance as an afterthought. Treating compliance, risk, and audit as something to bolt on once the system works. In regulated industries this is the fastest route to a system that works in the lab and never reaches production.

Underestimating change. Building the system, then assuming people will use it. Adoption is the hardest part of any transformation, and AI is harder still because it changes what humans are expected to do, not just how they do it.

How to get it right

The transformations that actually deliver share a small number of characteristics. None of them are surprising. All of them are hard.

They are anchored to outcomes that the business already cares about. Cycle time, cost per case, error rate, time to decision. Not “AI maturity” or “models in production”. The metric exists before the project does.

They are scoped tightly enough to deliver in 90 days. A bounded loop, a single workflow, a measurable before and after. If the first delivery cannot ship in 90 days, the scope is wrong, not the timeline.

They build governance in from day one. Lineage, monitoring, human review, audit trails, incident response. Not as a separate workstream but as part of the minimum viable system. In regulated environments this is non-negotiable. Outside them, it is still the difference between a system you trust and one you tolerate.

They treat the people who do the work as co-designers, not end users. The team that owns the workflow needs to be in the room from the first sprint. They will spot the assumptions that nobody else can see.

AWS, Anthropic, and the case for managed foundations

A great deal of failed AI transformation effort is wasted on infrastructure that does not differentiate the organisation. Building model hosting, rolling your own evaluation harnesses, managing GPU capacity, none of this earns competitive advantage in 2026. It just consumes the budget and the calendar.

The pragmatic pattern is to build on managed foundations. AWS Bedrock provides the runtime, the access controls, the observability, and the data residency guarantees that regulated industries already understand. Anthropic’s Claude models, available through Bedrock, provide frontier capability with the safety properties and instructable behaviour that mature governance frameworks need.

This combination changes the conversation. Instead of asking “can we run this in production safely”, the question becomes “how do we wire this into our workflow well”. The first question is an engineering risk. The second is a transformation question, which is the one you actually want to be answering.

It also lets small teams move fast. A focused squad with domain experts, a Principal Consultant, and access to Claude on Bedrock can take a workflow from problem definition to working pilot in weeks. That tempo is what separates organisations that learn from those that plan.

The first 90 days

If you are at the start of an AI transformation, the first 90 days should look like this.

  • Weeks 1 to 3: Define the workflow you are changing, the metric you are moving, and the people who own both. No technology decisions yet.
  • Weeks 4 to 8: Build a working pilot inside that workflow on managed foundations. Real data, real users, governance in place from the first commit. Limit scope ruthlessly.
  • Weeks 9 to 12: Measure, adjust, and decide what gets scaled, what gets killed, and what gets handed back to the team for refinement. Document the lessons. Pick the next workflow.

Do this once and the organisation learns what AI transformation actually feels like. Do it three times and you have a capability. Do it ten times and you have transformed.

The organisations that get this right are not the ones with the biggest budgets or the most ambitious slide decks. They are the ones that picked a workflow, shipped a thing, and went again.
